Gimbap2go Pickup Ordering
Gimbap2go — a mobile pickup ordering system that broke free from delivery platforms. Role: solo planning & development (Henry Kim). A mobile ordering channel where the store meets customers directly, without delivery platforms. Solo full-stack from planning to development and deployment. Problem - Uber Eats / SkipTheDishes: commissions approaching 30%, no control over delivery volume. - The same rate applies to repeat orders — when first-order acquisition cost equals repeat-order cost, margin disappears. - Platform customers can never be contacted individually, so the store's own customer base never accumulates. Technical highlights - Full Firebase stack: Hosting + Cloud Functions + Firestore + Firebase Auth — the whole backend built serverless by one person. - Event-driven order pipeline: order created -> onCreate trigger -> instant email to the store via Google SMTP. On failure: exponential-backoff retry + notificationLogs recording, targeting zero missed orders. - Firestore realtime listeners: orders reflected instantly in the admin dashboard, status management (new / preparing / picked up / cancelled), per-customer order history and cumulative stats. - Secrets managed with Secret Manager — no keys exposed to the client. - Two-way SMS flow: after ordering, replying "Yes" confirms pickup. This conversation channel becomes the store's direct customer base. - Uber-Eats-grade mobile UX built solo: card-style menu, fixed bottom CTA, options bottom sheet, targeting initial load under 2 seconds. Key point It is not a "mobile shop" — the real product is everything after the order. Conversations by text, promotions, reorder nudges: a customer base directly connected to the store, bypassing platforms. That is the system's true asset. Expansion AI mobile site + kiosk + POS + payment integration -> a store capable of unmanned operation. Stack Firebase (Hosting · Cloud Functions · Firestore · Auth) · Google SMTP · SMS Repo: https://github.com/HenrykimSkaia/gimbap2go (private)
Project contribution and results
Henry solo-planned and built Gimbap2go, a mobile pickup ordering system that frees stores from ~30% delivery commissions. Firebase serverless backend, event-driven order pipeline with retry guarantees, realtime admin dashboard, Secret Manager hygiene, two-way SMS pickup confirmation — and Uber-Eats-grade mobile UX, all by one person. The asset is not the shop app; it is the direct customer pool built order by order.

Project story

Special menu on mobile: tteokbokki ordering screen
The Special screen proves the thesis on a phone: appetizing menu, ADD buttons, 2-second loads. Commission-free ordering has to feel better than the platforms — here it does.

Gimbap menu ordering screen on iPhone
The gimbap menu is the everyday revenue engine: Korean beef, spicy pork, shrimp tempura with quick-pickup badges. Repeat orders at zero commission — margin the platforms used to take.

Gimbap2go Dash: menu management dashboard on MacBook
The menu dashboard gives owners control platforms never do: categories, pricing, visibility, options edited live. The store runs its own shelf space.

Gimbap2go Dash: visitor analytics dashboard
Visitor analytics closes the loop: traffic, orders and revenue correlated per day. Owners see what works and double down — data the platforms used to monopolize.
